What Is AI Agent Context? Why Your AI Sounds Like Everyone Else
Context is everything an AI agent knows about your situation that it could not work out on its own: who you are, who you serve, what you sell, how you say things, and the reasons behind the odd choices. Without it an agent does not write badly. It writes accurately, from nothing, which comes out as the average of everyone.
This is the piece people blame the model for. The model is usually fine. It was handed nothing that only you would say.
The sentence that gives it away
"We're excited to announce our new platform, designed to help teams work smarter and move faster."
Read that and try to name the company. You cannot, because there is nothing in it to name. It is grammatically correct, on topic, professional, and it belongs to nobody.
That sentence is what an agent produces when the only thing it has to draw on is everything it has ever read. The average of everyone is a real place, and that is where it lands.
Context is not the same as instructions
They get confused because both are text you write once and both live with the agent.
Instructions are the job. Check the inbox, flag what is urgent, draft the reply.
Context is the world the job happens in. Who the client is. That you never say "solutions." That the launch date moved twice and the second one is the real one. That your audience is operations leads at 15-person companies, not enterprise CIOs.
An agent with instructions and no context does the right task in a voice nobody recognises. An agent with context and no instructions knows exactly who you are and sits there doing nothing.
What actually belongs in context
Not a brand deck. The things a new hire would learn in their first month by overhearing them.
- Who you serve, specifically. Not "small businesses." The size, the role, the thing that keeps them up.
- The words you use and the words you refuse. Ours: we say people, human, human in the loop. We do not say "solutions" or "leverage" or "dive into."
- What you actually sell, in the sentence a customer would use, not the one on the website.
- The odd decisions and why. The thing that looks like a mistake and is not. This is the single highest-value item and almost nobody writes it down.
- Three real examples of your own work. Two good, one that missed and why. An agent learns your standard from examples faster than from adjectives.
Why more prompting does not fix it
The usual response to generic output is a longer prompt. "Make it more conversational." "Sound more like us." "Less corporate."
That is asking the agent to guess at a target it still cannot see. It will produce a different average, not yours. The prompt is the wrong place for the fix because the missing thing is not an instruction, it is information.
The check
Take the last thing your agent wrote. Delete your company name from it. Hand it to somebody and ask who wrote it.
If they cannot tell, the agent was not given enough to tell either.
